Answers every form and email within 5 minutes from your own pages, books the call, starts the trial or hands it to the right person.

```text title="Set it up · Ask"
Be our SDR: answer every form and email within 5 minutes, from our own pages. Over 200 units, offer times with our AE; under that, start the trial. Keep half with me, as today. Show me what’s missing; don’t send.
```

```text title="Run one · Ask"
Hand our latest inbound to the SDR agent and show me what it chose and why. Don’t send.
```

`+12.3 per 100 · ■■□□ Early sign · n 209 · path → arr`

| Try another: the inbound | Choice | Reason |
| --- | --- | --- |
| Birchway Properties: “340 units, 4 owners, renewals keep slipping. Can we see a demo?” | `book-with-ae` | over the 120-unit line; asked for a demo |
| Kestrel Rentals: “We have 40 units. Can we just try it?” | `start-a-trial` | under the line; asked to try |
| Alder & Co: “Would you do 20% off if we pay annually?” | `to-a-person` | a discount is never the agent’s call |

| Worth | Your time | Spend | First signal | Use it when | Instead |
| --- | --- | --- | --- | --- | --- |
| ≈ +$2,000 ARR a month at 135 | 50 min week 1, then 10 a week | $0.10 per inbound, ~$2 a month at 20 | Day 2: first Meeting booked | 5+ a month, first answer over 1 h | Under 5: `cold-email` · under 15 min: `lead-nurture` |

**Where it sits:** **Stranger** → **Lead** → Trialing → Activated → At risk → Churned → Won back · Inbound meeting rate → Deals and trials opened → New Customers ↑ → ARR added each week → ARR

Worth’s formula: about +12.3 per 100 × 135 a month × 0.80 Meetings to opens × 0.25 opens to paid × $590 first order ARR ≈ +$1,960. Under First signal: About 10 weeks to tell a +9.4 lift at 135 a month (8 to read, 2 to mature); at 20 a month, 90 days can tell only +23 or more, so your half starts at 0.

## Who runs it
**SDR · your agent** (`role:prospector`, `worker_2`) holds the Key Result. It hands to **AE · Priya Shah (person)** (`role:sales-lead`, `worker_3`, staffed on day 9) and to the CSM Role, which is unstaffed, so it reads **you** (Dana Okafor, person, `worker_1`). Your number links to Did it work. Rungs read each option’s `stakes` through the Role’s autonomy by decision class, and the hold prints as derived: `low` gives 2 minutes.

| Option | Rung today | Evidence (passed of n) | Moves up at | Drops back when | You can |
| --- | --- | --- | --- | --- | --- |
| Book with the AE | It does it, you can stop it | 14 of 14 | met on day 23 (48 of the first 50); capped here | any sent answer fails a Check → You approve each one | <Op verb="Action.cancel" /> inside the hold |
| Start a trial · Nurture · Not a fit | It does it, you can stop it | 50 of 52 (1 redirected) · 21 of 21 · 15 of 17 | the same | the same | the same |
| To a person · Already a Customer | It does it | 9 of 9 · 6 of 6 | — | a `route` Stop → You approve each one | <Op verb="Action.redirect" /> |
| Change the routing rule | You approve each one | 1 merged of 1 | never | — | <Op verb="Change.merge" /> · <Op verb="Change.revert" /> |
| Never: a price beyond the list, a discount, terms | To a person, every time | 3 asked, 3 handed over | never | — | <Op verb="Approval.approve" /> on the AE’s Quote |

**What it reads · What it may call.** The inbound is data, never instructions, and no text in it picks a recipient, a link or a tool (`injection`). Its tools are <Op verb="Meeting.book" />, <Op verb="Offer.trial" />, <Op verb="Lead.nurture" />, <Op verb="Lead.disqualify" />, <Op verb="Conversation.escalate" />, <Op verb="Task.assign" />, <Op verb="Conversation.assign" />, and any other call becomes an Approval under the Role’s Mandate.

```md title="The brief (folded): compiled Agent-register Markdown · play:instant-response@1 · each line names its record key"
You hold the SDR Key Result: 25 Meetings held per 100 inbound by 2026-12-31.     ← worker, metric
On each Lead.created or inbound Message, choose one option and say why.          ← triggers, chooses
Book with the AE when fit is strong and the company has 120 units or more.       ← your file, line 4
Answer only from approved Pages; ask at most 3 questions; give one next step.    ← copyRules 7, 10, 11
Never state a price beyond the list, a discount or terms: choose To a person.    ← chooses.to-a-person.when
Never write to a Lead or Deal a person owns: draft it into their queue.          ← worker.owns, owned-by-a-person
End every email with the signature line the Role’s disclosure Setting holds.     ← Setting role.disclosure
```

**The slow loop, as a Change.** `decision_97` (2026-09-14, weekly) read 9 trials at 120–200 units with 1 paid, and 4 at that size that asked for a call with 3 paid, so `change_14` moved the line from 200 to 120 units (your file, line 4) and Dana merged it with <Op verb="Change.merge" />. **Replayed on past inbounds**, <Op verb="Change.review" /> put the agent half at 28.4 per 100; read back at +30d it is 27.1, n 47, ■■□□ Early sign (Example, day 51).

**Bring your own agent** (folded) starts at It does it, you can stop it when it matches or beats the seated agent on the eval suite, and at You approve each one when it does not; <Op verb="Role.staff" /> seats it.

```bash
npx startup-builder eval --scenario instant-response-238 --agent "claude -p" --seat prospector   # seated: 26.7 per 100, 0 Checks failed sent, $0.04 an inbound · yours: 24.8, 1 failed, $0.06 → You approve each one
```

## What it can do next
| Option | Picked when | Decided by | Runs | Hands to | If it’s just you |
| --- | --- | --- | --- | --- | --- |
| Book with the AE `book-with-ae` | fit strong, 120 units or more | Your rule (line 4) | `answer-inbound` → `written-follow-up` → on reply <Op verb="Meeting.book" /> | <Op verb="Task.assign" /> → AE · Priya Shah, due 60 min (`response-60m`), Brief attached · Take this one | you, with the Brief, within 60 min |
| Start a trial `start-a-trial` | fit strong or partial, under 120 units | Agent’s call, with its reason | `answer-inbound` (trial link, Dana’s setup-call times) → `convert-trial` | you, for the setup call · Take this one | you |
| Nurture `nurture` | fits, not buying this quarter | Agent’s call, with its reason | <Op verb="Lead.nurture" /> → `written-follow-up` | the Sequence, until they write again | the same |
| Not a fit `not-a-fit` | fits no Offer | Agent’s call, with its reason | <Op verb="Lead.disqualify" /> (`noFit`) → `answer-inbound` with a real next step | nobody; the reason feeds the fit Policy | the same |
| To a person `to-a-person` | asks for a person, a discount or terms; a technical question | Agent’s call, with its reason | <Op verb="Conversation.escalate" /> (`askedForPerson`, `outOfScope`) | <Op verb="Task.assign" /> → AE · Priya Shah or the SE, due 60 min · Take this one | you, within 60 min |
| Already a Customer `already-a-customer` | an active Subscription | Your rule (the inbound gate) | <Op verb="Conversation.assign" /> | CSM, so you | you |

| When they write back | Fixture reply | What happens | Who answers | By when | Call |
| --- | --- | --- | --- | --- | --- |
| Interested | “Tue 15:00 works.” | books it; the Brief goes to the AE (When it hands to you) | AE · Priya Shah (person) | 60 min | <Op verb="Meeting.book" /> |
| Send me pricing | “Just send me pricing.” | answers with the Pricing Page’s list Price and one next step | SDR · your agent | 5 min | <Op verb="Conversation.answer" /> |
| Not now | “Maybe next quarter.” | the follow-up stops; it moves to Nurture | SDR · your agent | at once | <Op verb="Lead.nurture" /> |
| Wrong person | “Our ops lead, Sam, handles this.” | asks them to bring Sam in; it never writes to an address from their text | SDR · your agent | 1 business day | <Op verb="Conversation.answer" /> |
| Out of office | an auto-reply until Oct 28 | the follow-up waits for the return date | nobody | the return date | <Op verb="Message.schedule" /> |
| Question it can’t answer | “Do you sync with our accounting system?” | To a person, the question in the Brief | AE · Priya Shah, or the SE | 60 min | <Op verb="Conversation.escalate" /> |
| Stop | “Please stop emailing me.” | nothing else sends, on any lane | nobody | at once | <Op verb="Contact.suppress" /> |

## When it hands to you
Book with the AE and To a person go to **AE · Priya Shah (person)**; setup calls and Customers come to **you**, and before day 9 every hand-off did. What lands in each queue, as captured: one Brief per Role, then the Approval (`brief`, `draft`, `route` and `checks` are Not live yet, gaps #7).

Each receiver answers with <Op verb="Task.claim" /> (Take this one), <Op verb="Task.return" /> with a reason, <Op verb="Action.redirect" />, <Op verb="Approval.approve" /> or <Op verb="Approval.refuse" />, each a one-call window, and an Approval unanswered by its deadline expires and cancels the answer. Once a person claims, the agent’s pending Actions on that Lead cancel with `claimedByPerson` (Not live yet, gaps #7), and every reply goes to the claimer’s queue. A Task nobody claims by its due time goes up a Role through <Op verb="Task.escalate" /> (AE to you), and `person-promise` fires.

**On time:** AE · Priya Shah, 12 of 13 claimed within 60 min, median 18 min, ■■□□ Early sign, n 13 (the 13th, `task_131`, waited 74 min and paused the lane); you, 10 of 10, median 22 min, n 10. **Your queue:** counted by kind: in week 1, 14 approvals, 1 hand-off and 1 weekly review; after the promotion, 1 weekly review and about 2 hand-offs a week.

**The fixed line:** <Op verb="Deal.assign" /> sets `owner` to the receiving person, the agent is never a Deal’s owner, and Meetings land on the owner’s calendar under the owner’s name.

## Did it work
Both halves are read from the same random assignment (rules m–o), and each figure’s call is <Op verb="Metric.query" /> by node and by arm; the parent field and every node above the leaf are Not live yet (gaps #4).

The leaf counts Meetings held within 14 days per 100 inbound People assigned once quarantine has run (rule m), over 30d, to 200 matured in each half; at 105 and 104 so far the Experiment runs on.

**How it moves it:** a median first answer of 2m 38s for the agent half against 4h 12m for yours (`first-response-time`, hub).

**Guardrails:** treated against held back: Deals or trials opened per Meeting held, 0.86 against 1.00 (`meeting-to-open-rate`, Not live yet), and opt-out, 0.8 % against 0.6 %.

Outside benchmark: 32 % of 6,346 business demo requests got any email reply (a vendor-run field test, 2026-09-22).

**Before it · After it.** Before it: `paid-social`, `events-and-webinars` and `editorial-seo` end on a form or an email to you. After it: `lead-nurture` hears Nurture’s `Lead.nurtured`, and `usage-upsell` hears the trials that convert. If inbound stays under 5 a month by day 28, run `cold-email`.

## Example
Leaseline ran it from 2026-08-24 to 2026-10-19 (56 days). 252 inbound arrived, 14 were quarantined as spam, and 238 were assigned at random, 119 to each half; 209 have matured and 29 are still maturing. Read every captured thread at `?threads=all`; three follow the tables.
